Dark store, defined
A dark store is a retail outlet with no customers inside. It looks like a small supermarket — aisles, shelves, chillers — but the shutters stay down and the only people in it are pickers and packers fulfilling app orders.
How it works
- An order lands from the app.
- A picker walks a route optimised by software, usually under 90 seconds.
- Items are bagged and staged at the dispatch desk.
- A rider assigned before picking finished collects and delivers within 10-20 minutes.
Everything is engineered around a small catalogue (2,000-6,000 SKUs) in a 2-4 km delivery radius.

Why this matters to food entrepreneurs
- Quick commerce is eating snack occasions. A Rs 120 impulse order that used to go to a delivery kitchen now often goes to a 10-minute grocery app.
- Ready-to-eat is a new shelf. Cloud kitchens are packaging biryani, momos and desserts as branded RTE SKUs and selling them through quick-commerce dark stores — a second revenue line with no per-order cooking.
- Hybrid formats are appearing. Some Indian operators run a kitchen and a dark store in one lease, sharing rent, cold storage and staff.
Unit economics, simplified
A dark store lives or dies on orders per store per day. Fixed costs — rent, 8-12 staff, chillers, electricity — are largely constant, so profitability is a density game: 800-1,200 orders a day in a tight radius, with average basket values rising over time.
Should you open one?
Almost never as an independent operator — dark stores are capital and technology heavy and are dominated by funded platforms. The realistic play for a food business is to supply them: develop a shelf-stable or frozen version of your bestseller and pitch it as an RTE SKU.
