Cloud Kitchen Profit Margin in India — The Real Numbers

The headline number

A well-run Indian cloud kitchen nets 10-20% profit on revenue. A dine-in restaurant of the same size typically nets 5-12%. The advantage comes entirely from rent and staff, not from food.

A real monthly P&L at 60 orders a day

Assume an average order value of Rs 400 and 1,800 orders a month — Rs 7,20,000 gross.

• Aggregator commission (22%): Rs 1,58,400
• Discounts and ad spend (8%): Rs 57,600
• Food cost (30%): Rs 2,16,000
• Packaging (Rs 25/order): Rs 45,000
• Rent (600 sq ft, non-prime): Rs 35,000
• Staff (1 chef, 2 helpers, 1 packer): Rs 80,000
• Gas, electricity, water: Rs 22,000

Total cost: Rs 6,29,000. Net profit: Rs 91,000 — 12.6%.

The same kitchen at 30 orders a day

Revenue halves to Rs 3,60,000, but rent, staff and utilities barely move. Total cost lands near Rs 3,65,000 — a small loss. This is why volume, not price, is the first thing to fix.

The five levers that actually move margin

1. Direct orders. Every WhatsApp or website order saves the full 22-25% commission. Moving even 20% of orders direct adds 4-5 points of margin. This is why every kitchen listed on Cloud Kitchen Adda shows a WhatsApp ordering button.
2. Multi-brand from one kitchen. Running two or three virtual brands on the same equipment spreads rent and staff across more revenue. See virtual restaurants explained.
3. Menu engineering. Kill items under 55% gross margin or under 3% of orders. A 22-item menu almost always beats a 60-item menu.
4. Packaging cost. Buying containers at 1,000-unit lots instead of retail typically cuts Rs 6-9 per order.
5. Repeat rate. A repeat customer costs nothing to acquire. Aim for 35%+ repeats within 60 days.
