Customer Retention for Cloud Kitchens

Acquiring a delivery customer costs Rs 80-200 in commission and discounts. Getting the same person to order again costs almost nothing. Retention is the entire game.

Why retention beats acquisition in delivery

On aggregators you pay for every order, forever. On direct repeat orders you pay nothing. A kitchen doing 60 orders a day with a 35% repeat rate earns meaningfully more than one at 60 orders with a 12% repeat rate, even at identical revenue — because the mix of channel costs is different.

Fix the basics first (nothing else works without these)

  1. Consistency. The same dish, the same way, every time. Written gram-level recipe cards, not "andaaz".
  2. Leak-proof packaging. The single biggest driver of Indian delivery complaints.
  3. Honest prep time. Late food is remembered longer than average food.
  4. Correct order. Missing raita or cutlery kills a repeat more efficiently than bad taste.

Twelve retention tactics

  • 1. Package insert. A printed card: "Order direct on WhatsApp — 15% cheaper, no app". This is your highest ROI marketing.
  • 2. WhatsApp broadcast list. Build it from direct orders. One message per week, never more.
  • 3. Handwritten thank-you on the first order from a new pincode.
  • 4. Free item on the fifth direct order. Track it on a simple sheet.
  • 5. A weekly special announced every Friday — gives customers a reason to check in.
  • 6. Reply to every review, good and bad, within a day.
  • 7. Recovery offer. Any complaint gets a free replacement item on the next order, no argument.
  • 8. Win-back message at day 45 to customers who have gone quiet.
  • 9. Combos and family packs so households order for everyone, not one person.
  • 10. Subscriptions. A weekday lunch plan converts an occasional buyer into 22 guaranteed orders — see tiffin subscriptions.
  • 11. Bulk and party orders. One happy house-party customer brings ten new households. Accept bulk enquiries here.
  • 12. Be findable outside the apps. A free Cloud Kitchen Adda listing with your WhatsApp number lets returning customers reach you without the aggregator in between.

Measure it monthly

  • Repeat rate within 60 days (target 30-40%)
  • Direct order share of total orders (target 20%+ by month six)
  • Complaint rate per 100 orders (target under 2)
  • WhatsApp list size and growth
